upgrading to 12611 kernel error

Ok so i plug my usb into my jtag with flash360. I make a back up image of my nand and go back to my computer. I then copy the nand to my desktop and open up easy freeboot. I click create image, enter in my CPU and this is what happens...
sorry it you cant read: First like says "error: Could not find syupdate.exe1p"
Second line says Error: "unhandled exception

Does anyone know why this would happen if so please help!!!!
If this helps i havn't used my jtag in 3 months so it isnt the second lastest kernal build(9199) it's still 8912 or something. It's on xbr3 so do i need to put freeboot on first or what?

Use this version of EFB its a updated version alot better here is link. I used it to update my jasper and xenon no problems.

EDIT: I didnt see you are using XBR3, update to 9199 freeboot then update or if you can(would be best) to use you orignal nand if you have it
